Context

During my time at Eraneos Switzerland, I worked on the strategic development of a digital mobility platform used by more than 170,000 active users within a regional public transport network.

The platform was operated by one of the main regional transport providers but involved multiple transport companies collaborating within the regional mobility ecosystem.

Following the discontinuation of a national mobility platform initiative, the organization needed to define an independent long-term strategy for the platform. The goal was to strengthen the application as a key digital touchpoint for travel planning, ticketing, and passenger information while positioning it as an attractive partner for additional mobility providers.

The project aimed to define a future vision for the platform, strengthen user-centered development, and establish processes enabling sustainable innovation and growth.

My Role

In this project, I played a leading and coaching role within the strategy team, guiding the research and strategy process while enabling the client’s internal product and design teams to actively contribute to the development of the platform vision.

Responsibilities included:

  • Leading and structuring the overall strategy process together with the core project team
  • Conducting stakeholder and user interviews
  • Coaching team members in customer journey analysis and persona development
  • Facilitating strategy workshops and a multi-day Vision Sprint
  • Contributing to the development of the product vision and long-term strategic roadmap
  • Supporting the preparation and communication of the final stakeholder presentation

Approach

The strategy was developed through a structured product strategy process combining research, collaborative workshops and roadmap development.

1. Understanding the Current Platform

We analyzed the current state of the platform through:

  • platform usage data
  • stakeholder and user interviews
  • customer journey analysis
  • benchmark analysis of international mobility platforms

This helped identify key user pain points and strategic opportunities.

2. Defining the Future Platform Vision

Through a series of strategy workshops and a multi-day Vision Sprint, we defined the future positioning of the platform within the regional mobility ecosystem.


The process included:

  • persona development and target group prioritization
  • identification of strategic opportunity areas
  • definition of differentiation opportunities within the mobility market
  • development of a long-term target vision for the platform

Internal product managers and stakeholders were actively involved in the process.

I facilitated the workshops and coached the team in applying user-centered product strategy methods.

3. Translating Strategy into Action

Based on the strategic vision, the team developed a long-term roadmap until 2028.

This included:

  • strategic initiatives and product opportunities
  • prioritization of quick wins and long-term developments
  • definition of governance structures for collaboration between transport providers

The roadmap created a clear foundation for the future development of the platform.
